The handoff is where most multi-agent setups either click or fall apart. Here's what I've found works in practice:

1. Define what each agent produces

Before you worry about how agents communicate, decide what each one outputs. If the research agent produces an unstructured wall of text, the writing agent has to figure out what's important before it can even start. Clean, structured outputs make the handoff smooth.

2. Use an orchestrator agent

In most production setups, there's one agent that sits above the others and coordinates the workflow. It doesn't do the actual work — it decides which agent should handle the next step, passes the right context, and collects results. Think of it as the project manager of your agent team.

3. Be deliberate about what gets passed

One of the most common mistakes I see is passing too much context between agents. If you forward everything the previous agent saw and produced, the receiving agent's context window fills up fast. Instead, summarize. Pass the key output, not the full history.

4. Give agents a way to ask for clarification

LangGraph is probably the most mature option right now. It models your agent workflow as a graph — each node is an agent or tool, each edge is a connection showing how data flows. You can set up loops, branches, and conditional routing without writing a ton of custom code.

AutoGen, from Microsoft, is built specifically around multi-agent conversations. You define agents with specific roles and system prompts, and then set up conversations between them. It handles the message routing and conversation history automatically.

CrewAI takes a more metaphorical approach — you define a "crew" of agents, each with a role and a goal, and the framework coordinates how they work together toward a shared objective. It's a bit more opinionated, which makes it quicker to set up for straightforward workflows.

Each has tradeoffs. LangGraph gives you more control but requires more setup. AutoGen is great for back-and-forth conversations between agents. CrewAI is fastest to get started if your workflow fits its model.

A Real Example: Research and Writing Pipeline

Let me walk through the research-and-writing setup I mentioned at the start, because it's a good concrete example of how this plays out.

I have three agents in this workflow:

  • The Researcher — given a topic and a list of source URLs, it reads each one, extracts the key points, and produces a structured summary with quotes and data.
  • The Writer — receives the research summary and writes a full draft based on it. It has a system prompt focused on tone, structure, and audience.
  • The Editor — reviews the draft for accuracy, clarity, and consistency with the research. It can flag issues and request a rewrite from the Writer.

The orchestrator kicks off the Researcher with a topic. When the Researcher finishes, the orchestrator passes the summary to the Writer. The Writer's draft goes to the Editor. If the Editor flags issues, those get sent back to the Writer with specific notes. The loop runs until the Editor approves.

In practice, one round of feedback from the Editor is usually enough. The output is noticeably better than what a single agent produces, and the whole thing often takes less time because each agent stays focused on a narrow job.

Common Problems (and How to Handle Them)

Multi-agent systems introduce some failure modes that you don't get with a single agent. Here are the ones I've run into most:

Agents talking in circles. Without a clear stopping condition, two agents can get stuck in a loop — one asks a question, the other answers, the first asks a follow-up, and so on. Always define what "done" looks like for each agent and build in a maximum number of iterations.

Context bleed. If an agent gets too much history from previous steps, it can start to drift — producing outputs shaped by irrelevant earlier context. Keep handoffs lean. The receiving agent should get what it needs and not much more.

One bad agent poisoning the chain. In a sequential pipeline, if the first agent produces something off-target, every agent downstream builds on that mistake. Adding a validation step early — a lightweight agent that checks the first output before passing it on — can catch a lot of these before they propagate.

No visibility into what's happening. When you have a single agent, it's easy to debug — you can see its full conversation. With multiple agents, you need logging at every handoff point. Log what each agent received, what it produced, and how long it took. You'll thank yourself later.

When Multiple Agents Actually Make Sense

Not every problem needs multiple agents. Adding complexity always has a cost — more moving parts, more ways for things to go wrong, more to monitor.

Multi-agent setups tend to make sense when:

  • The task is too long to fit in a single context window
  • Different parts of the task require genuinely different expertise or instructions
  • You want parallel processing — multiple agents working on different parts of the problem at the same time
  • You need checks and validation built into the workflow

If your task is straightforward and fits comfortably in one context window, a single well-prompted agent will often outperform a multi-agent system. Complexity for its own sake doesn't help.

If you want to try this without diving deep into a framework, the simplest starting point is a two-agent setup: one agent that prepares a structured input, and a second agent that processes it. You can do this with basic API calls — no framework required. Run Agent A, take its output, plug it into Agent B's prompt, and run Agent B.

Once you see how much cleaner the results are with even that simple split, you'll have a much better intuition for when and how to go further.
